The SLA Is About to Breach. Protect the Customer, Not the Color.

The SLA timer is almost out. The customer has heard nothing useful since morning, another team holds the next step, and someone suggests moving the request into a waiting status. The warning might disappear. The customer's delay would remain.
In this hypothetical incident, the original commitment may already be impossible to meet. That can make the team behave as though the result is settled: the measure will be red, so there is little left to save.
There is still plenty at stake. The customer can receive a dependable update, the blocked work can reach someone able to move it, and the record can remain honest enough to explain what went wrong. Missing the deadline doesn't end responsibility for the request.
Tell the customer what will happen next
A first-response SLA and a resolution SLA measure different promises. The team should identify which one is at risk, but the requester shouldn't wait silently while everyone debates the timer's configuration. [2][3]
If the deadline passes before the repair is complete, the update could say:
We haven't resolved the access problem within the agreed time. The next step is with our application team, and we're coordinating their response. You don't need to resend the information already attached. I'll update you by 15:00, even if the repair is still in progress.
This is illustrative wording, not a real incident update. The person sending it must be able to keep the 15:00 commitment. It acknowledges the missed promise without inventing a completion time or asking the customer to reconstruct the history.
The message alone doesn't move the technical work, but it prevents uncertainty from growing unnecessarily. Silence can compound a service failure by leaving the customer unable to plan or tell whether anyone is still handling it.
Escalation needs a decision inside it
“Urgent—please help” may reach many people while leaving each to discover what is needed. The next step could require a specialist to interrupt another commitment or an approver to accept an exception. Those are different requests, even if both are urgent to the service desk.
For this access problem, I would make the blocked choice explicit: which application team action is needed, what customer work is affected, and who can prioritize it against the competing demand. The request should arrive with the evidence already gathered, not simply the whole ticket transferred without explanation.
A named person coordinating the response doesn't need to perform every repair personally. They need to make sure the technical dependency and the customer communication continue to move together. A department listed as the assignee can otherwise become a place where everyone assumes somebody else is watching. Queues help expose the work; they don't settle those arrangements by themselves. [1]
Keep the delay visible while you address it
The service desk may be waiting on an internal team, but that doesn't automatically mean the agreed clock should pause. A legitimate exclusion depends on the SLA and the actual condition. Moving a record into a convenient state to improve the display can hide the dependency the measure was intended to reveal. [2]
There may also be a genuine measurement error. Preserve the observed timing and examine it separately from the immediate customer response. If the clock is wrong, correct it with its reporting effect explained. If it is right, let the uncomfortable result remain as evidence while the service is improved.
After the incident, that record can distinguish a request sent to the wrong queue from one waiting for missing information or an unavailable decision. Those explanations lead to different repairs. A generic demand for faster handling would miss the point if nobody locally could authorize the next step.
The request may ultimately finish outside its target. The team still gets to choose whether the customer experiences unexplained silence or a service that owns the delay and follows through. Once protecting the color is no longer possible, protecting that relationship becomes even more important.
